Azure Pipelines Consulting

We migrate Classic pipelines to YAML, build reusable template libraries, deploy AKS-based self-hosted agents, and add environment approval gates, so your Azure DevOps pipelines are consistent, secure, and auditable.

Problems we solve

  • Classic pipelines (GUI-based) with no YAML source, changes are unreviewed and untracked
  • Azure DevOps agents on outdated Windows VMs, no Linux support, no container builds
  • No pipeline templates, every project team copy-pastes pipeline YAML
  • Service connections with overly broad Azure permissions, pipelines can modify any resource
  • No environment approvals, code deploys to production on any push to main

What's included

Migration from Classic pipelines to YAML pipelines stored in Git
Azure Pipelines template library in a central repository
Self-hosted Linux agents on AKS with KEDA-based autoscaling
Service connection audit and least-privilege re-scoping
Environments with required approvals and deployment gates
Variable groups and Azure Key Vault integration for secrets
Pipeline caching for npm, Maven, NuGet, and Docker layers
Branch policies requiring pipeline success before merge

Our approach

  1. 01

    Pipeline audit

We inventory all Classic and YAML pipelines, service connections, agent pools, and variable groups. We identify security gaps and optimisation opportunities.

  2. 02

    YAML migration

Classic pipelines are converted to multi-stage YAML pipelines. We use the Azure Pipelines YAML schema with stage, job, and step hierarchies to enforce consistent structure.

  3. 03

    Template library

Shared pipeline logic is extracted into a template repository. Teams reference templates by version, giving central control over common patterns (build, test, push, deploy).

  4. 04

    Agent infrastructure

Self-hosted agents are deployed on AKS using KEDA-based autoscaling. Agents can scale to zero when idle and are provisioned on demand.

  5. 05

    Security and governance

Service connections are scoped to specific subscriptions and resource groups. Environment approval gates require named approvers for production deployments. Pipeline secrets are fetched from Azure Key Vault at runtime.

FAQ

Should I migrate from Classic to YAML pipelines?
Yes. YAML pipelines are stored in source control, reviewable in PRs, and support multi-stage deployments with environment gates. Migration is usually worthwhile.
What are Azure Pipeline templates?
Templates let you define reusable pipeline steps, jobs, or stages in a central repository and reference them from other pipeline YAML files. A change to a template propagates to all pipelines that reference it, ideal for enforcing org-wide security scan or deployment standards.
How do I use Azure Key Vault secrets in pipelines?
Use the Azure Key Vault task or link Key Vault to a Variable Group. Secrets are fetched at runtime and exposed as pipeline variables. We prefer Variable Group + Key Vault link as it keeps secrets out of pipeline YAML entirely.
What are deployment gates in Azure Pipelines?
Gates and checks are automated checks that must pass before a deployment proceeds: REST API health checks, Azure Monitor alert queries, work item queries. They complement manual approval gates for an automated checkpoint.
Can Azure Pipelines deploy to Kubernetes?
Yes. The KubernetesManifest task applies manifests or Helm charts. We typically use Azure Pipelines for CI (build and push) and ArgoCD for CD (GitOps deployment to the cluster), which gives you a clearer separation of concerns and deployment audit trail.
