Azure Boards and Repos Setup

We configure Azure DevOps projects for engineering teams, designing area paths, iteration structures, branch protection policies, and Entra ID-based access control so your Azure Boards and Repos scale with the organisation.

Problems we solve

  • Teams using Azure Boards with no consistent work item structure, backlogs unmaintainable
  • Azure Repos with no branch policies, direct commits to main, no PR reviews required
  • No area path or iteration strategy, velocity tracking impossible across teams
  • Multiple Azure DevOps organisations with inconsistent project structures
  • Git history polluted with large binaries or sensitive files requiring cleanup

What's included

Azure DevOps organisation and project structure design
Azure Boards configuration: area paths, iteration paths, work item templates
Branch policies for all repos: required reviewers, build validation, comment resolution
Azure Repos access control audit and team permission design
Git history cleanup (BFG / git-filter-repo) for large files and secrets
Repository naming conventions and multi-repo vs monorepo recommendation
Wikis and team dashboards setup
Azure DevOps process template selection (Agile, Scrum, CMMI)

Our approach

  1. 01

    Current state review

We audit your Azure DevOps organisation: projects, repositories, team structure, permission inheritance, and branch policy coverage. We identify consistency gaps and security issues.

  2. 02

    Structure design

We recommend project and team structure aligned with your engineering organisation. We design area path and iteration hierarchies that support sprint planning and cross-team reporting.

  3. 03

    Branch and repo policies

Every repository gets branch policies on main/develop: minimum reviewer count, build validation status checks, work item linking, and comment resolution required before completion.

  4. 04

    Access control

We design a permission model using Azure DevOps groups mapped to Entra ID (Azure AD) security groups. We remove individual user permissions in favour of group membership.

  5. 05

    Documentation and handover

We document the standards, branching strategy, work item conventions, pull request etiquette, and create a Confluence or Azure DevOps Wiki page your teams can reference.

FAQ

Should I use one Azure DevOps project per team or one per product?
One project per product (or product domain) is usually right. It keeps related repos, boards, and pipelines together while allowing multiple teams to collaborate. Separate organisations make sense only when you need billing or compliance isolation.
What branch policies should every repo have?
At minimum: require at least 1 reviewer (2 for critical repos), require build validation (CI passes before merge), and block direct pushes to main. Add comment resolution and work item linking for teams that want stronger traceability.
How do I clean up a Git repo that has had secrets committed?
Use BFG Repo Cleaner or git-filter-repo to rewrite history removing the files. Then rotate all exposed credentials immediately, assume they are compromised. Push the rewritten history with force-push and require all team members to re-clone.
What is the difference between Azure DevOps process templates?
Agile (User Stories, Issues) suits many product teams. Scrum (Product Backlog Items, Bugs) suits teams running formal sprints. CMMI (Requirements, Change Requests) suits teams needing formal requirements and change tracking. Agile is often a sensible default for software teams.
Can we link Azure Boards to GitHub Issues?
Yes. The Azure Boards + GitHub integration lets you link commits, PRs, and GitHub Issues to Azure work items bidirectionally. This is useful for teams migrating from Azure DevOps to GitHub gradually.
