GitHub Actions CI/CD Consulting

We design, optimise, and secure your GitHub Actions pipelines, from caching strategies that help cut build times to OIDC credential federation, reusable workflow libraries, and auto-scaling self-hosted runners.

Problems we solve

  • Slow pipelines eating into developer velocity
  • GITHUB_TOKEN permissions too broad, workflows can modify any repo resource
  • Secrets stored directly in workflow YAML or overshared across the organisation
  • No caching strategy: npm install or docker build runs from scratch every time
  • Self-hosted runners maintained manually with no auto-scaling

What's included

Optimised workflow YAML with job and step-level caching (actions/cache)
Reusable workflow library for build, test, deploy, and release jobs
OIDC-based AWS/Azure credential federation (no long-lived secrets)
Self-hosted runner setup on EKS/AKS with actions-runner-controller (ARC)
GitHub Environments with required reviewers for production deployments
Dependabot configuration for automated dependency and action updates
Security hardening: pinned action SHAs, minimal token permissions
Branch protection rules and required status checks

Our approach

  1. 01

    Pipeline audit

We review your current workflows: build times, cache hit rates, secret handling, and permission scopes. You receive a findings report with prioritised improvements.

  2. 02

    Optimisation

We implement layer caching for Docker, dependency caching for npm/pip/Maven, and parallelise jobs where possible. Results depend on the existing pipeline and workload.

  3. 03

    Security hardening

OIDC federation replaces long-lived AWS/Azure credentials. Actions are pinned to commit SHAs. GITHUB_TOKEN permissions are set to read-only at org level with explicit grants per workflow.

  4. 04

    Reusable workflows

We extract common patterns into reusable workflows stored in a central .github repo. Teams call them with inputs rather than copy-pasting YAML across repos.

  5. 05

    Self-hosted runners (optional)

For private network access or GPU builds, we deploy actions-runner-controller on your Kubernetes cluster. Runners can scale down when idle and scale up when workflows are queued.

FAQ

How do I avoid using long-lived AWS credentials in GitHub Actions?
Use OIDC federation. GitHub Actions can assume an AWS IAM role via OIDC without storing an access key. You configure a trust policy on the IAM role to allow tokens from your repo. We can set this up for your AWS deployments.
What is actions-runner-controller?
ARC is a Kubernetes operator that manages self-hosted GitHub Actions runners as pods on your cluster. Runners can scale down when idle and spin up when a workflow triggers. Ideal for workloads needing VPC access or GPU compute.
How do I speed up Docker builds in GitHub Actions?
Layer caching with BuildKit: use --cache-from pointing to your registry (GitHub Container registry, ECR, or ACR). We also use multi-stage builds to separate dependency installation from application build, so only changed layers rebuild.
What are reusable workflows?
Reusable workflows (workflow_call trigger) let you define a pipeline once and call it from multiple repositories with inputs and secrets. This eliminates copy-paste YAML drift across repos and gives you a single place to update shared pipeline logic.
Should I use GitHub-hosted or self-hosted runners?
GitHub-hosted for most CI/CD, simpler, no maintenance. Self-hosted when you need VPC access (deploy to private EKS/AKS), larger ephemeral storage, GPU compute, or want to avoid egress charges from downloading large artefacts.
