GitLab CI/CD Consulting

We refactor and optimise GitLab CI pipelines, from DRY component libraries and DAG parallelism to Kubernetes-based autoscaling runners and environment-scoped deployment gates.

Problems we solve

  • Monolithic .gitlab-ci.yml files duplicated across every repository
  • GitLab Runner on a single VM, no redundancy, scales poorly, breaks on large builds
  • No CI/CD component library, each team reinvents the same deploy job
  • Shared variables and credentials not scoped to environments, dev pipelines can deploy to prod
  • Long pipeline times because jobs run sequentially when they could run in parallel stages

What's included

Refactored .gitlab-ci.yml using extends, !reference, and includes for DRY pipelines
GitLab CI/CD component library for build, test, security scan, and deploy jobs
GitLab Runner deployment on Kubernetes (gitlab-runner Helm chart) with autoscaling
Environment-scoped variables and protected branch deployment rules
DAG (Directed Acyclic Graph) pipeline structure for maximum parallelism
GitLab Container Registry integration with image scanning
Merge request pipelines with auto-cancel redundant pipelines
Review Apps configuration for dynamic per-MR preview environments

Our approach

  1. 01

    Pipeline review

We audit your existing .gitlab-ci.yml files across repositories, identify duplication, long job chains, and credential scope issues.

  2. 02

    Component library design

We extract common jobs into a CI/CD component library hosted in a dedicated GitLab project. Teams include components by version reference, enabling centralised updates.

  3. 03

    Runner infrastructure

We deploy GitLab Runner on Kubernetes using the gitlab-runner Helm chart with the Kubernetes executor. The Kubernetes executor creates a job pod on demand for each job.

  4. 04

    Security and environment gates

Protected environments with required approval rules for production. Variables scoped to environment tiers. Container images scanned with Trivy before deployment.

  5. 05

    Optimisation

DAG needs keywords eliminate artificial stage barriers. Cache configuration for npm/pip/Maven. Merge request pipelines cancel superseded runs. Build times often improve, depending on the pipeline.

FAQ

What is the GitLab CI/CD component catalog?
The CI/CD Catalog lets you publish reusable pipeline components that others in your group or instance can include by reference. Think of it as an npm registry for pipeline jobs.
What is a DAG pipeline in GitLab CI?
Using the needs keyword, jobs can declare fine-grained dependencies instead of waiting for an entire stage to complete. This unlocks true parallelism: a deploy job can start as soon as its specific build job finishes, without waiting for unrelated test jobs in the same stage.
Should I use GitLab-hosted runners or self-managed?
GitLab-hosted runners (SaaS) are simplest for most teams. Self-managed Kubernetes runners make sense when you need VPC access, specific hardware, larger runners, or want to avoid per-minute runner costs at high build volumes.
How do I prevent dev pipelines from deploying to production?
Use protected environments with required approvers and restrict the environment to protected branches only. Combine with scoped CI/CD variables that are only visible to jobs running on protected branches.
How does GitLab CI compare to GitHub Actions?
GitLab CI has built-in DAG pipelines, Review Apps and a component catalog, and integrates closely with the GitLab platform. GitHub Actions has a large marketplace of third-party actions. See our comparison page for a detailed breakdown.
