Jenkins Consulting and Modernisation

We modernise legacy Jenkins environments, upgrading to LTS, migrating to declarative pipelines, implementing JCasC for reproducibility, and deploying ephemeral Kubernetes build agents that exist only for the duration of a build.

Problems we solve

  • Jenkins running on a single VM that nobody dares to update, version from 2018
  • Freestyle jobs with shell scripts, no code review, no version control for pipeline logic
  • Shared Groovy libraries with undocumented functions and no tests
  • Build agents provisioned manually, scaling is a ticket to the ops team
  • No pipeline-as-code: jobs configured through the UI, state lives only in Jenkins home

What's included

Jenkins upgraded to latest LTS with all plugins updated
Jenkinsfiles (declarative pipeline) for all jobs, stored in each repo
Shared library refactored and documented with unit tests (JenkinsPipelineUnit)
Jenkins on Kubernetes (Jenkins Helm chart) with ephemeral build agents
Configuration as Code (JCasC) for all Jenkins settings, reproducible from scratch
Credentials migrated to HashiCorp Vault or AWS Secrets Manager via plugin
Build time optimisation: parallel stages, Docker layer caching, artifact reuse
Migration roadmap to GitHub Actions if long-term Jenkins replacement is desired

Our approach

  1. 01

    Jenkins health check

We audit plugin versions, security advisories, Groovy library quality, and agent configuration. We identify the highest-risk items first.

  2. 02

    Infrastructure modernisation

We move Jenkins to Kubernetes using the Helm chart. The Kubernetes plugin provisions ephemeral pods as build agents, no more manually managed VMs.

  3. 03

    Pipeline-as-code migration

Freestyle jobs are converted to declarative Jenkinsfiles stored in source control. Shared libraries are refactored and tested.

  4. 04

    Configuration as Code

All Jenkins configuration (credentials references, agent templates, plugin settings) is codified using JCasC. Jenkins can be rebuilt from code rather than from memory.

  5. 05

    Optimisation and documentation

Parallel stages reduce build time. Docker layer caching speeds up image builds. Runbook documents Jenkins operations and common troubleshooting.

FAQ

Should I modernise Jenkins or migrate away from it?
Depends on your investment in existing pipelines and plugin ecosystem. If you have hundreds of jobs and deep Groovy expertise, modernising Jenkins (JCasC, Kubernetes agents, declarative pipelines) is the faster path. If you are greenfield or have only a small number of jobs, migrating to GitHub Actions or GitLab CI is often simpler long-term.
What is Jenkins Configuration as Code (JCasC)?
JCasC is a Jenkins plugin that lets you define all Jenkins configuration in YAML files. You commit these to Git, and Jenkins applies them on startup. This means your Jenkins instance is fully reproducible and auditable.
How do ephemeral Kubernetes build agents work?
The Jenkins Kubernetes plugin launches a pod per build job using a pod template you define. The pod runs the build and terminates when done. You get clean, isolated environments for every build with no state leaking between jobs.
How do I manage Jenkins credentials securely?
Avoid storing credentials in Jenkins itself. Use the HashiCorp Vault plugin or the AWS Secrets Manager Credentials Provider to fetch secrets at runtime. OIDC federation for cloud credentials can avoid long-lived access keys.
Is Jenkins still a good choice today?
For teams with heavy existing investment, yes, a well-configured Jenkins on Kubernetes with JCasC and declarative pipelines is a solid, proven platform. For new projects, GitHub Actions and GitLab CI have lower operational overhead. We will give you an honest recommendation based on your situation.
